The 4-Week Product Launch Framework
A realistic 4-week framework for launching a new product when brand, supplier, and infrastructure already exist.
This is for companies that already have:
- A supplier relationship
- A product category they understand
- An existing Shopify/ecommerce store
- A fulfillment process
- Marketing channels
You're not starting from zero. You're adding a new product to an existing business.
That changes the timeline dramatically.
Week 1: Specification & Approval
Monday-Tuesday: Create the product spec
- Product name, dimensions, materials, colors
- Pricing strategy
- Licensing approval requirements (if applicable)
- Supplier confirmation that they can make it
Wednesday-Thursday: Internal review
- Does this fit our brand?
- Does the margin work?
- Who is the customer?
- How will we market it?
Friday: Submit to supplier
- Request samples
- Confirm timeline
- Confirm price
Decision gate: Is this product worth launching? Yes/No
Week 2: Design & Validation
Monday-Wednesday: Design phase
- Packaging design (if needed)
- Product photography brief
- Marketing copy framework
- Landing page copy
Thursday-Friday: Market validation
- Run a $500-1000 ad test to validate customer interest
- Test 2-3 different messaging angles
- Measure click-through rate and audience response
- Learn what messaging resonates
Decision gate: Does customer interest justify the investment? Yes/No/Pivot message
Week 3: Setup & Review
Monday-Wednesday: Ecommerce setup
- Add product to Shopify (or your platform)
- Upload product photography (real samples if ready, mockups if not)
- Write product description
- Set pricing and promotions
- Configure inventory sync
Thursday: Fulfillment review
- Confirm fulfillment location has inventory or can receive it
- Review picking and packing workflow
- Confirm shipping rules
- Test an order through the system (if inventory is available)
Friday: Marketing review
- Finalize ad creative
- Confirm targeting
- Prepare launch email list (if you have existing customers)
- Confirm launch date and time
Decision gate: Is everything ready for launch? Yes/No
Week 4: Launch & Optimize
Monday: Launch
- Activate Shopify store
- Deploy paid ads
- Send launch email to existing list
- Announce on any owned channels (email, social, etc.)
Tuesday-Wednesday: Monitor & optimize
- Track conversion rates
- Track ACOS (ad spend / sales)
- Identify top-performing ad creative
- Pause underperforming ads
Thursday-Friday: Review & plan next steps
- Summarize Week 1 results
- Decide on ad spend for Week 2
- Plan for inventory resupply if needed
- Plan for feature or bundle strategy (if product is successful)
Critical Success Factors
Factor 1: Pre-existing relationships This 4-week timeline assumes you have a supplier you trust and a fulfillment process you know works.
If you're establishing new supplier relationships, add 4-6 weeks.
Factor 2: Clear decision ownership Someone owns each phase:
- Product spec: Product/founder
- Design: Designer or marketer
- Validation testing: Growth/marketing
- Ecommerce setup: Operations or founder
- Fulfillment: Warehouse
- Launch: Marketing
Weekly 15-minute sync. That's it.
Factor 3: Accept 80% ready You will NOT have perfect product photography by Week 3. Use mockups. You will NOT have perfect copy by Week 3. Good enough works. Your landing page will NOT be perfect. Simple and clear is fine.
Launch with 80% ready. Perfect happens after launch based on real customer feedback.
Factor 4: Test before scaling Week 1 of launch: run ads at $10-20/day. Learn what works. If metrics look good: increase to $50-100/day in Week 2.
Don't burn $1000/day on messaging that doesn't work.
Common 4-Week Launch Mistakes
Mistake 1: Over-designing. Spending Week 1 on brand strategy and perfect positioning. Reality: Customers don't care. Solve a problem. Move fast.
Mistake 2: Waiting for inventory. "The first shipment doesn't arrive until Week 5." Alternative: Pre-launch without inventory, sell backorders, fulfill after arrival.
Mistake 3: Skipping the validation test. Assuming customer interest without testing. Reality: Validate before scaling ad spend.
Mistake 4: No SOP for new SKUs. Each new product launch becomes a custom project. Reality: Create a repeatable workflow. Use it for every new product.
Mistake 5: Launching without fulfillment testing. "We'll test the fulfillment after launch." Reality: Test one order through the full system before launch. Same-day discovery beats launch-day surprise.
Scaling From 1 Product to 3 Products
Once this 4-week framework works for Product 1, you can run overlapping launches:
- Week 1-4: Product A (launch)
- Week 3-6: Product B (approval & design, while A is being optimized)
- Week 5-8: Product C (specification & approval, while A/B are live)
Stagger them by 2 weeks. One person is on Week 1 of Product C while another person optimizes Product A.
The Outcome
4 weeks from spec to launch for experienced teams with existing infrastructure.
The speed comes from:
- Clear ownership
- Parallel workstreams (not sequential)
- Accepting "good enough" over perfect
- Testing before scaling
